Tooling project management: keeping tools on schedule

17 June 2025 · 2 min read · Injection Moulding

Late tools delay product launches more than almost anything else. How to plan and manage tooling projects with clear milestones, design approvals, evidence-based tracking and fast issue resolution, at home or offshore.

A product launch depended on eleven tools from three toolmakers. Nine arrived roughly on time. Two were six weeks late, and the launch slipped by six weeks. Looking back, the warning signs had been visible early: one tool design had been approved two weeks late because of a part design change, and the other toolmaker's progress photos had stopped showing new work after week four. Nobody was tracking the milestones closely enough to act.

Tooling is often the critical path in product launches. Managing it well is a discipline.

Plan with milestones

Break each tool into clear milestones with dates:

  • Part design release for tooling.
  • DFM report and mould flow review.
  • Tool design approval.
  • Steel order and arrival.
  • Roughing, heat treatment, finish machining and EDM.
  • Fitting, polishing and texture.
  • T1 trial.
  • Corrections and subsequent trials.
  • Approval samples and PPAP or first article.
  • Shipment and installation.

The critical path for most tools runs through design approval, steel and machining. Delays early in the project rarely recover later.

Freeze the part design

Design changes after tool design approval are the biggest cause of tooling delays. Use DFM, simulation and prototypes to freeze the design before tool design starts. When changes are unavoidable, assess their impact on time and cost formally before approving them.

Track with evidence

  • Weekly reports with dated photos of specific milestones.
  • Visit or have someone visit at key stages, especially for new suppliers.
  • Compare progress against the plan, milestone by milestone.
  • Escalate quickly when a milestone slips.

Generic updates such as "on schedule" are not evidence.

Manage trials efficiently

Plan trials with clear objectives, run structured scientific moulding studies and separate tool corrections from design changes, as described in getting from T0 to approval faster. Every avoided trial saves one to three weeks.

Manage multiple tools

  • A single tooling schedule showing all tools, milestones and status.
  • Prioritise tools on the launch critical path.
  • Weekly review with the project team.
  • Spread tools across capable suppliers to reduce capacity risk.

Offshore tooling

Offshore tooling adds time zones, distance and communication challenges. Clear specifications, design approval before steel, evidence-based tracking and people on the ground where needed make the difference, as discussed in managing toolmakers in China.

The payoff

Tools that arrive on time, right first time or close to it, protect the launch date, the budget and the customer relationship. Tooling project management is not glamorous, but it is one of the most valuable disciplines in product development.
